Operational excellence is a vast topic. Founded in the seventies by Dr. Joseph M. Juran, one of the “fathers” of modern Quality, it still lives in today’s world as a philosophy that can be found again in all companies that are really excellent, perceived so by the customers and employees alike.

Now, I am not claiming to be even remotely near to a genius like Dr. Juran or any other of the really exceptional people that defined, deployed and evolved operational excellence (if that was the case you would be reading this on Wikipedia, instead of the FMP website 😊).
Nonetheless, I was able to help various companies successfully execute complex organisational changes thanks to

  1. a holistic approach to matters, 
  2. focussing  on people as the core of the solution and success (and often establishing the communication between management  and workforce as part of my assignments),

Digitalisation

Industry 4.0, digital ecosystems and Business-IT alignment

In recent years the advancement in IT-technologies have created an abundance of IT systems that can support practically all aspects of conducting a business as well as all lifecycle phases of the products.

Nonetheless, it remains challenging for many small and medium companies to actually replicate in the digital world what happens in the real world, both in terms of actual processes – the digital thread – and of product – the digital twin.

Often the first difficulty is the creation a clear representation of the business process models of the company. This is a first important step to select the appropriate software stack that can be used to transpose those processes in the digital world without:

  • having to still perform or replicate some of the steps in the legacy systems (non-completeness of the software or lack of appropriate interfaces) 
  • having to actually bend the process around the tool (miss-selection or miss-configuration of the software)

Both myself and most of the professionals within the FMP network have held in the past (and still hold at this time) management key-roles for various sectors in the fields of program management, quality management or configuration management, as well as chief of airworthiness, head of design organisation, quality manager, compliance manager or safety manager in the civil aviation sector.

These management positions are usually held ad-interim, responding to your need for an expert guide that you cannot or do not want to fill with your own resources. True to our tenet of always “looking beyond the contingent solution”, they are usually developed along one of the following 3 paths.

  1. Your organizational ecosystem foresees an external leader for ad-hoc projects and teams formed for them. With us you selected the right partners to bring the project to completion! We will start leading your team immediately and as we go on we will “augment” them during the project development. Once augmented your staff will become more aware, resilient and self-sufficient and the core competences and knowledge will be spread among a team, not residing exclusively in the one external manager. This gives you the advantage of turning around your critical project while also developing your internal resources, effectively establishing a higher ROI for your company. Next time you will resort to external support to manage a team or a project (regardless if it is us or another provider), you can expect higher efficiency!
  2. You have a future leader in mind, but the role cannot be transferred to them right away. Perhaps they don’t have the experience or knowledge yet or they are simply busy leading other efforts. We will lead the team and in parallel train and coach the future manager involving them progressively on the basis of an agreed plan. When the right time comes, after what is effectively a training on-the-job the transfer of responsibility will be pain free: virtually no extra hand-over will be needed and complete retain of knowledge is ensured within your company.
  3. In some cases we hold these positions also beyond the duration of a project (i.e. non ad-interim): for this level of commitment, a detailed joint evaluation of the company, its surrounding and all parties involved is necessary and we will commit to this kind of roles only if we truly believe that we are able to deliver constantly high quality in this role as part of your team. We believe in non-locking the customers to us: even if we wil stay as the managers, we will share all knowledge and constantly contribute to the growth of your organisation.

Business Process Modelling

Business process mapping, analysis and improvement. Process architecture and single process design.

We are masters in Business Process Mapping: we will determine and document which business units participate in a process, their responsibilities, the order of interactions, interfaces, and the standard on which the process should be based. As part of these activities, the interview of the process participants is very important to analyze how the process works and to eliminate possible confusion and conflict potentials before documenting the process definition and its attributes. 

After having mapped the process, we will proceed with the Business Process Analysis. If not already in place, we will define means to collect feedback on process performance: this way we will not only determine the necessary changes to achieve an improved condition, but specifically those which will provide the most significative returns. Most of our customers are surprised by the actual performance of their processes and to see where the bottle-necks really are!

The natural following step is a Gap Analysis, comparing the “current” status against the “target” one. The target status can either be an optimized version of the current process or a completely new designed process. We will always include indicators within the target model to measure the process effectiveness and efficiency, as well as provisions to allow you to manage its subsequent changes more easily (e.g. by identifying possible business rules to automate portions of the process).
The definition and execution of the associated transition plan to close the gap is very often also demanded by our customers as a part of this activity.

For documenting the process information, we normally use BPMN, but we can adapt to any notation you prefer, even simple flowcharts or a textual / table form! Procedures and instructions related to the process can be also drafted on demand.

All the activities above are often called collectively Process redesign. Nonetheless, Process design per se is also offered as stand-alone activity, for example when you are setting up your operations or tuning it.
